// implement · done-with-you · flagship

I don't hand you a report and leave. We build the system together.

Implement is a 3-month done-with-you engagement with a defined set of deliverables: team scorecards, business scorecards, SOPs, a hiring system, a KPI dashboard, plus whatever custom systems your business needs. We build it alongside your team on a weekly cadence, at a pace you choose, until the week runs without you and you get one full day back.

Who this engagement is for.

book_it_if

  • You're a founder-led SaaS company or agency doing $800k+ in annual revenue (the bar sits higher for agencies) with 10+ remote team members
  • You've had the Pulse Check (or you're ready to start with one) and you want the fixes installed, not admired
  • You can commit roughly 2 hours a week of your own attention for three months
  • You want your team to own the new systems, not to rent a consultant forever

skip_it_if

  • You want advice only: start with the Pulse Check instead
  • You want someone to run operations for you: that's the Fractional COO engagement
  • You're under $800k in annual revenue: take the free scorecard template and revisit later
// why_done-with-you

Reports die in Notion. Systems survive contact with the team.

Every founder has a folder of consultant PDFs that changed nothing. The reason is always the same: change dropped on a team from above gets quietly rejected: new SOPs nobody follows, dashboards nobody updates, scorecards that feel like surveillance.

Done-with-you means the people who will own each system help build it. Your team drafts SOPs for their own roles with my frameworks; scorecards are agreed with each person, not imposed on them; the KPI dashboard is filled in by the team from week one. By the time we hand over, adoption has already happened.

The deliverable is a team that runs the week without you, not a folder of documentation.

Defined deliverables. In writing. Before month one.

Every engagement includes the template arsenal below, adapted to your business, plus whatever the Pulse Check says you need. Individual attention, not a group program.

1–5 measurable KPIs per role, agreed with each team member. Monthly reviews that take minutes and end the "how's it going?" guesswork.

Bundle: Pulse Check + 3 months StandardThe diagnosis and the build, priced together. Saves $770, so the audit comes free.
$12,000

The risk is front-loaded onto me.

Every engagement starts with the Pulse Check ($770), covered by its "three fixes worth the fee, or you don't pay" guarantee. Your deliverables are defined in writing before month one begins, and everything we build (scorecards, SOPs, dashboards, systems) is yours to keep, whatever happens.

// 90_days

Three months. Three phases. One handover.

01month 1

Diagnose & design

The Pulse Check (if not already done), then the build order and cadence are agreed. Scorecards and KPI definitions drafted for every role.

02month 2

Build & adopt

SOPs, hiring system, and KPI dashboard get built with your team on the weekly cadence. Founder-load starts visibly dropping.

03month 3

Transfer & harden

Ownership moves to the team: they run the standup, update the dashboard, and hold the cadence. You review for 30 minutes a week.

[saas founder · $120k MRR · 8-person remote ops team]"Your operational advice has proven invaluable – I recovered 12 hours a week in the first month. My SEO team now runs their weekly sprint without me. I didn't think that was possible."
[agency founder · digital marketing agency · 14-person remote team]"Andrew helped me completely rethink my hiring process. We went from two bad hires a quarter to zero in the six months since working together. The scorecards alone were worth it."
// faq

Questions founders ask before committing.

Why not just hire a full-time ops manager?

A good ops manager costs $70–120k a year, takes months to find, and, crucially, you'd be asking someone who's never designed an operating system for a company to build yours from scratch, while you manage them.

This engagement installs the system in 90 days for a fraction of one salary. Once it's running, a far more junior coordinator can operate it, or your existing team simply runs it themselves.

Do I need the Pulse Check first?

Yes: every Implement engagement starts with the Pulse Check ($770), either booked beforehand or folded into month one. Building before diagnosing is how businesses end up with beautiful SOPs for the wrong problems. The bundle (Pulse Check + 3 months Standard for $12,000) is the cleanest way in.

What if my team resists the new systems?

Resistance is what happens to systems imposed from above, which is exactly why this is done-with-you. Your team helps draft their own SOPs and agrees their own scorecard KPIs. In practice, remote teams are relieved: clear expectations beat guessing what the founder wants.

Managing that adoption is part of my job, not an add-on.

How much of my time does it take each week?

Plan for about 2 hours: the weekly (or fortnightly) call plus async reviews and decisions. That's the investment that buys back the full day (and more) currently going to management every week. If you genuinely can't find 2 hours, we start with the Pulse Check and fix that first.

Can I change tiers mid-engagement?

Yes: tiers adjust at any month boundary. Teams commonly start Standard, then drop to Lite for month three once the heavy building is done. The deliverables don't change; only the weekly build velocity does.

What happens after the three months?

The system is yours and runs without me. That's the point. Most clients continue with an optional light monthly check-in; some, as they cross $1.5M ARR, move up to the Fractional COO engagement. There's no auto-renewal and no lock-in.

What if it doesn't work?

Three protections: the Pulse Check that opens the engagement is refundable under its three-fixes guarantee; your deliverables are defined in writing before month one, so "done" is never a matter of opinion; and everything we build stays with you. The engagement is month-to-month after the initial three: if the value isn't obvious, you stop.

// start_here

Ninety days from now, the team runs the week, not you.
